On “Agents, human agency, and the opportunity for every organization”
As we reported in Tuesday’s newsletter, last week Microsoft released the 2026 edition of their Work Trend Index, titled “Agents, human agency, and the opportunity for every organization.” In this edition of their report on the state of AI at work, the focus is on what Microsoft calls the “agency equation,” described as follows: “as agents take on more of the execution, humans increasingly have more agency—more room to direct the work, make the calls, and own the outcomes.”
Drawing on an analysis of “trillions of anonymized Microsoft 365 productivity signals” as well as a survey of 20,000 workers across 10 countries and interviews with experts in AI, work, and organizational psychology, the study identifies a gap between employees who are using AI in resourceful ways and what their organizations are able to support in terms of capturing the value of the above-described expanded human agency.
Firms that are able to close this gap, referred to in the study as “frontier firms,” provide an example for other organizations to emulate, particularly in how AI lifts the ceiling on individual potential, how leaders are “rearchitecting work,” and how they are turning into so-called Learning Systems. In what follows, I will brief summarize these three main findings about frontier firms, which constitute the three main sections of the study.
AI lifts the ceiling on individual potential
AI is expanding who can do high-value work. 49% of Copilot conversations now support cognitive work like analysis and problem-solving, and 66% of AI users say AI lets them spend more time on high-value tasks (rising to 80% among Frontier Professionals). The premium is shifting to human judgment: 86% of AI users say they treat AI output as a starting point, not a final answer, and the best users know which mode (delegation, collaboration, asking, exploration) each task calls for.
The job of every leader is to rearchitect work
Workers are moving faster than their organizations. Only 19% sit in the Frontier zone where individual and organizational readiness reinforce each other, while just 26% say leadership is clearly aligned on AI. This creates the Transformation Paradox: 65% of workers fear falling behind, but only 13% are rewarded for reinventing work with AI, so leaders must redesign the metrics, incentives, and management practices that still reward the old way of working.
Every firm is a Learning System
Organizational factors like culture, manager support, and talent practices account for more than 2x the AI impact of individual mindset and behavior (67% vs. 32%) — the environment matters more than the talent. Frontier Firms turn AI use into "Owned Intelligence" by capturing what works, documenting agent workflows and quality standards, and coordinating reinvention across employees, leaders, IT, and security so the organization compounds its own know-how over time.
Looking Ahead
The closing words of the report are worth sharing verbatim: “The opportunity in front of every leader and organization is to take control: to build a place where agents amplify what people can do, where human judgment stays at the center of the work that matters, and where we all have the agency to decide what comes next. This is what AI can mean for all of us—if we choose to do the work to get there.”
